Managing on a Daily Basis: Another Perspective on the Way Forward

In another life, in another position, I worked with a company that managed the operations day-to-day with two reports—the Open Sales Order Report and the Open Purchase Order Report. If some days you find it difficult to know where to start in managing the operations of your business, begin with these basic reports and just start asking questions.

On the sales side:

  • What is the total backlog?
  • What ordes are late?
  • How late are they?
  • Do promised delivery dates reflect current leadtimes?
  • Does any customer(s) represent a significant portion of open orders? Late orders? Backorders?
  • What items are preventing orders from being filled?
  • What % of orders ships complete?
  • Are the issues you find related to a particular prduct line or item?
  • Are suppliers causing stockouts?
  • Is a quality problem causing late orders?

On the purchasing side the questions are very similar:

  • What is the total backlog?
  • What orders are late?
  • How late are they?
  • Does any vendor(s) represent a significant portion of open orders? Late orders? Backorders?
  • Are there viable second sources?
  • What items are preventing orders from being filled?
  • What % of orders ship complete?
  • Are the issues related to a particular product line or item?
  • Are suppliers causing stockouts?
  • Is a quality problem causing late orders?

Just tracking down the answers to these simple questions and the follow-up questions can fill a day. And those full days will produce important information about your business and what aspects of it need attention.

Eventually, you may find a new approach taking shape that will transform those two reports into scorecards on proactive processes that reside where the work happens. The review of open orders will be an evaluation of how operations performed the previous day or week. More importantly, you’ll always have a starting point for those times when you feel stuck.
